“We run warehousing, manufacturing, and logistics all under one roof,” Burns explained. “That level of operational overlap makes it challenging to force everything into a single ERP system.”

The company also manages large volumes of customer-owned inventory that move between warehouses, convention centers, staging areas, and event locations throughout the country. In many cases, they are responsible not only for building exhibits, but also for storing, tracking, shipping, installing, dismantling, and redeploying them for future events.

That complexity created unique demands. They needed an ERP platform that would simultaneously support manufacturing operations, warehouse management, project accounting, logistics coordination, customer-owned inventory, and profitability tracking.

What Made The Trade Group’s ERP Environment So Hard to Modernize?

Before moving to Dynamics 365 Business Central, The Trade Group had been running Microsoft Dynamics NAV 5.0 on-premises for nearly 20 years. By the time the company began evaluating modernization options, their environment was more than 10 years behind supported versions.

Over the years, the company customized their NAV instance to support highly specialized operations. Those changes kept the business running, but they also created technical debt that eventually made updates nearly impossible.

In fact, simply regaining update eligibility in the legacy environment would have required an estimated $500,000 investment before modernization work could even begin. In other words, staying on the legacy platform was no longer the lower-risk option.

Why Job Costing and Inventory Visibility Became Major Gaps

One of the largest operational challenges involved job costing. The company’s legacy environment lacked integrated visibility into labor tracking and project profitability. Teams had to combine information from multiple systems to understand actual project costs.

“We weren’t tracking time at all,” Burns explained. “You could say you’re spending six hours to do a job, and they actually spent 20 hours, but that cost wasn’t recorded anywhere.”

Inventory management created a similar problem. Because the company wasn’t using advanced warehouse capabilities, inventory movements weren’t consistently registered inside the ERP system. “Inventory was a constant battle,” Burns said,

Without advanced warehouse functionality, it was difficult to maintain accurate visibility into where inventory was located, who was using it, and whether system records reflected physical reality.

Business Central’s advanced warehouse capabilities introduced more structured inventory movement processes through picks, put-aways, and warehouse transactions. As inventory moves throughout the organization, those movements can now be reflected more consistently within the ERP system, creating greater confidence in inventory records and reducing the manual effort previously required to reconcile discrepancies.

The value of AI is closely tied to the foundation created by the Business Central modernization project. Accurate inventory data, project information, operational records, and reporting are now housed within a modern cloud platform that can support automation and AI initiatives.

Internal teams are using Power BI and analytics tools to improve visibility into operations, inventory, projects, and business performance. At the same time, they are actively exploring how AI can help employees work more efficiently and interact with business information. Burns said they are building the connections needed to allow AI tools to interact directly with Business Central data.

Seamless Platform Updates

The move to Business Central dramatically changed how updates are managed. Under the previous on-premises model, updates were effectively impossible. In the new architecture, updates are significantly less disruptive and easier to maintain.

“With Journey Team’s help, the last update cycle was essentially a flip-the-switch event,” Burns said. “From our perspective, everything transitioned relatively smoothly and worked as expected in the new version.”

The organization is now able to remain current with Business Central releases while continuing to support the operational workflows that differentiate the business.
